Two professionals walk out of the same meeting.

Both have just received exactly the same feedback from their manager:

“I would like you to contribute more during leadership meetings.”

The first professional thinks:

“My manager sees potential in me. I need to become more visible and contribute more.”

The second thinks:

“Obviously, my manager doesn't think I'm good enough.”

Same manager.

Same words.

Same meeting.

Completely different reactions.

Why?

Because communication is not influenced only by what someone says.

It is also influenced by how we interpret what they say.

And our interpretation is influenced by our thinking patterns.

This is something I have noticed repeatedly while working with professionals. We spend considerable time trying to improve communication skills—how to speak, present, influence, or handle difficult conversations.

But sometimes the real communication problem begins before we speak.

It begins with our thinking.

Communication Begins in the Mind

When someone says something to us, our mind immediately starts giving it meaning.

We interpret.

We assume.

We connect the conversation with previous experiences.

Sometimes we even predict what the other person is thinking.

All this can happen within seconds.

Then we respond—not necessarily to what was actually said, but to what we believe was meant.

Imagine your manager saying:

“Can we discuss your presentation tomorrow?”

One professional thinks:

“Good. Perhaps there is feedback that can help me improve.”

Another immediately thinks:

“Something must have gone wrong.”

Nothing negative has actually happened.

Yet the second professional may spend the entire evening worrying.

By the time the conversation happens, their emotional state has already changed.

This is the connection between thinking patterns and workplace communication that professionals often miss.

Thinking → Interpretation → Reaction → Communication

There is a simple sequence I often observe:

Something happens.

We give it meaning.

That meaning creates an emotional response.

The emotional response influences our behaviour.

And our behaviour affects communication.

For example, if I interpret a colleague's question as a challenge to my authority, I may become defensive.

If I interpret the same question as curiosity, I may become interested.

The question hasn't changed.

My interpretation has.

This becomes particularly important during high-stakes conversations, where pressure can make our habitual thinking patterns even stronger.

The Assumptions We Bring into Conversations

One thinking pattern I frequently notice among professionals is assumption.

“They don't respect me.”

“My team isn't interested.”

“My manager has already decided.”

“She always disagrees with me.”

Once we believe these statements, we unconsciously start communicating from them.

Our tone changes.

Our questions change.

Our listening changes.

Sometimes we stop asking questions altogether because we believe we already know the answer.

This is why effective leadership communication requires more than good speaking skills.

It requires awareness of our own thinking.

Are You Listening—or Preparing Your Response?

Another pattern appears when we strongly believe we are right.

We may appear to be listening, but internally we are preparing our next argument.

The other person is still talking while our mind is already saying:

"Yes, but..."

This becomes particularly visible when leaders communicate with their teams.

A team member brings an idea.

The leader has twenty years of experience and immediately sees three problems with it.

So the leader starts explaining.

The intention may be helpful.

But the team member experiences something different:

“My ideas aren't really wanted here.”

Over time, people stop contributing.

The leader may then conclude:

"My team doesn't take enough ownership."

But perhaps the issue is not ownership.

Perhaps it is the quality of communication.

This is also why influence matters more than authority in modern leadership. People contribute more when they experience being heard rather than simply instructed.

“Why is this person resisting me?”

and

“What might I not yet understand about their perspective?”

Both questions lead the mind in completely different directions.

The first prepares us for resistance.

The second creates curiosity.

Curiosity changes listening.

And relationships influence our ability to lead, collaborate, and create results.
