There is one challenge I hear repeatedly from leaders:

“My team knows what to do, but they don't take enough ownership.”

The natural response is often to give clearer instructions.

Explain again.

Follow up more frequently.

Give more feedback.

Sometimes that works.

But sometimes the team already knows what to do.

I once worked with a senior professional who was frustrated with his team.

His advice was usually good.

Yet his complaint remained:

"Why does everyone come to me for every decision?"

During our conversation, I asked:

"What happens when someone comes to you with a problem?"

He explained how he would understand the situation and tell them what to do.

Then I asked:

"When do they get the opportunity to think?"

There was silence.

He realised something.

He wanted ownership from his team, but his own leadership behaviour was unintentionally reducing the need for them to take ownership.

So he experimented.

The next time someone approached him with a problem, he didn't immediately answer.

He asked:

"What do you think we should do?"

The team member initially hesitated.

Then started thinking.

One question changed the conversation.

And over time, different conversations began changing the team.

Compassionate Coaching Is Not About Being Nice

Compassionate coaching is sometimes misunderstood as being gentle, agreeable or avoiding difficult conversations.

That is not what I mean by compassion.

A compassionate leader can still set demanding standards.

They can challenge poor performance.

They can disagree.

They can hold people accountable.

The difference is how they conduct the conversation.

Imagine a team member has missed an important deadline twice.

One leader says:

"This is becoming unacceptable. Why can't you manage your deadlines?"

Another says:

"We've missed this deadline twice. Help me understand what's getting in the way."

Both leaders are addressing performance.

But the second conversation creates space for information.

Perhaps the problem is capability.

Perhaps priorities are unclear.

Perhaps there is hesitation the leader hasn't noticed.

You cannot coach what you do not understand.

Compassion creates the space to understand before deciding how to respond.

People don't take ownership simply because leaders ask them to.

Ownership grows when people feel trusted enough to think, decide and sometimes make mistakes.

This is why trust in leadership directly affects team communication and team performance.

When people expect criticism, they protect themselves.

When they experience curiosity, they explain.

When they believe their ideas will be dismissed, they remain quiet.

When they experience genuine listening, they contribute.
